Embrace Uncertainty

Hot Air Balloon Fest Uniontown, NJThere’s a lot of stress in the working world these days, and to me, it all comes down to our blatant disrespect of uncertainty.

In today’s reality, we ask for plans then demand strict adherence to the deliverables – on time, on budget, or else. We treat plans like they’re chiseled in granite, when really it should be more like dry erase markers and a whiteboard. Our markets are uncertain; customers’ behaviors are uncertain; competitors’ actions are uncertain; supply chains are uncertain, yet our plans are plans don’t reflect that reality. And when we expect absolute predictability and accountability, we create stress and anxiety and our people don’t want to try new things because that adds another level of uncertainty.

With a flexible, rubbery plan the first step informs the second, and this is the basis for the logical shift from robust plans to resilient ones. Plans should be less about forcing adherence and more about recognizing deviation. Today’s plans demand early recognition of something that did follow the plan and today’s teams must have the authority to respond quickly. However, after years of denying the powerful force of uncertainty and shooting the messenger, we’ve trained our people to hide the deviations. And, with our culture of control and accountability, our teams require our approval before any type of change, so their response time is, well, not timely.

At our core, we know uncertainty is a founding principle in our universe, and now it’s time to behave that way. It’s time to look inside and decide to embrace uncertainty. Accept it or not, acknowledge it or not, uncertainty is here to stay. Here are some words to guide your journey:

  • Resilient not robust.
  • Early detection, fast response.
  • Many small plans, done in parallel.
  • Do more of what works, and less of what doesn’t.
  • Plans are meant to be re-planned.

And if you’re into innovation, this applies doubly.

Experiment With Your People Systems

Battle_of_Waterloo_1815It’s pretty clear that innovation is the way to go. There’s endless creation of new technologies, new materials, and new processes so innovation can create new things to sell. And there are multiple toolsets and philosophies to get it done, but it’s difficult.

When doing new there’s no experience, no predictions, no certainty. But innovation is no dummy and has come up with a way to overcome the uncertainty. It builds knowledge of systems through testing – build it, test it, measure it, fix it. Not easy, but doable. And what makes it all possible is the repeatable response of things like steel, motors, pumps, software, hard drives. Push on them repeatably and their response is repeatable; stress them in a predictable way and their response is predictable; break them in a controlled way and the failure mode can be exercised.

Once there’s a coherent hypothesis that has the potential to make magic, innovation builds it in the lab, creates a measurement system to evaluate goodness, and tests it. After the good idea, innovation is about converting the idea into a hypothesis – a prediction of what will happen and why – and testing them early and often. And once they work every-day-all-day and make into production, the factory measures them relentlessly to make sure the goodness is shipped with every unit, and the data is religiously plotted with control charts.

The next evolution of innovation will come from systematically improving people systems. There are some roadblocks but they can be overcome. In reality, they already have been overcome it’s just that no one realizes it.

People systems are more difficult because their responses are not repeatable – where steel bends repeatably for a given stress, people do not. Give a last minute deliverable to someone in a good mood, and the work gets done; give that same deliverable to the same person on a bad day, and you get a lot of yelling. And because bad moods beget bad moods, people modify each other’s behavior. And when that non-repeatable, one-person-modifying-another response scales up to the team level, business unit, company, and supply chain, you have a complex adaptive system – a system that cannot be predicted. But just as innovation of airliners and automobiles uses testing to build knowledge out of uncertainty, testing can do the same for people systems.

To start, assumptions about how people systems would respond to new input must be hardened into formal hypotheses. And for the killer hypotheses that hang together, an experiment is defined; a small target population is identified; a measurement system created; a baseline measurement is taken; and the experiment is run. Data is then collected, statistical analyses are made, and it’s clear if the hypothesis is validated or not. If validated, the solution is rolled out and the people system is improved. And in a control chart sense, the measurement system is transferred to the whole system and is left to run continuously to make sure the goodness doesn’t go away. If it’s invalidated, another hypothesis is generated and the process is repeated. (It’s actually better to test multiple hypotheses in parallel.)

In the past, this approach was impossible because the measurement system did not exist. What was needed was a simple, mobile data acquisition system for “people data”, a method to automatically index the data, and a method to quickly process and display the results. The experimental methods were clear, but there was no response for the experiments. Now there is.

People systems are governed by what people think and feel, and the stories they tell are the surrogates for their thoughts and feelings. When an experiment is conducted on a people system, the stories are the “people data” that is collected, quantified, and analyzed. The stories are the response to the experiment.

It is now possible to run an experiment where a sample population uses a smart phone and an app to collect stories (text, voice, pictures), index them, and automatically send them to a server where some software groups the stories and displays them in a way to see patterns (groups of commonly indexed stories). All this is done in real time. And, by clicking on a data point, the program brings up the story associated with that data point.

Here’s how it works. The app is loaded, people tell their stories on their phone, and a baseline is established (a baseline story pattern). Inputs or constraints are changed for the target population and new stories are collected. If the patterns change in a desirable way (statistical analysis is possible), the new inputs and constraints are rolled out. If the stories change in an undesirable way, the target population reverts back to standard conditions and the next hypothesis is tested.

Unbiased, real time, continuous information streams to make sense of your people systems is now possible. Real time, direct connection to your employees and your customers is a reality, and the implications are staggering.

A Viral Infection Of Alignment And Consensus

VirusAlignment is all the rage. The thinking goes: If we’re all pulling in the same direction, we’ll get their faster. There’s truth to that – the boat does go faster with more oars and more backs pulling on them. And as long as the boat’s heading in the right direction, alignment holds water. But here’s the dark side – while we’re all pulling on our own oar, we’re all sitting in the same boat. And when the boat is scuttled by a fast moving storm, we all go down together – in alignment.

Alignment, overdone, is not resilient. One longboat lost at sea doesn’t spell the end of for the clan, unless there’s only one boat. With the remaining boats, the Jarl can continue with trading neighboring clans while the shipwrights turn oaks into a beautiful replacement. Certainly a setback, but the Vikings survived. But more than survival, it’s also an opportunity for the shipwrights to try a new technology and make the new longboat faster than the old one.

Consensus isn’t the same as alignment, it but it too is in fashion and it too has a dark underbelly. Yes, it creates convergence on a go-forward plan, and, yes, everyone knows the plan and is good with it. But consensus dulls to the lowest common denominator and creates middle-of-the-of-the-road plans devoid of edge, sizzle, and excitement. Consensus reduces diversity of thinking, and, therefore, reduces resilience.

Consensus, unbridled, reduces thinking to a single strain which can be completely wiped out by an unforeseen antibiotic of change. But with consensus in check, many strains of thinking swim about the organization and no one environmental factor can wipe them out. When protected from consensus, diversity of thinking spawns parallel competing mindsets which improve corporate survivability.

Businesses are too complex to predict all possible bacterial and viral attacks. And even if you could, there are just too many too many of them. It’s far too costly for an organization to be robust to all possibilities.

It’s time to acknowledge knowable threats will find you at unpredictable times. And it’s time to evolve into a resilient organization.

Can It Grow?

Retired SunflowerIf you’re working in a company you like, and you want it to be around in the future, you want to know if it will grow.  If you’re looking to move to a new company, you want to know if it has legs – you want to know if it will grow. If you own stock, you want to know if the company will grow, and it’s the same if you want to buy stock.  And it’s certainly the case if you want to buy the whole company – if it can grow, it’s worth more.

To grow, a company has to differentiate itself from its competitors.  In the past, continuous improvement (CI) was a differentiator, but today CI is the minimum expectation, the cost of doing business.  The differentiator for growth is discontinuous improvement (DI).

With DI, there’s an unhealthy fascination with idea generation.  While idea generation is important, companies aren’t short on ideas, they’re short on execution.  But the one DI differentiator is the flavor of the ideas.  To do DI a company needs ideas that are radically different than the ones they’re selling now.  If the ideas are slightly twisted variants of today’s products and business models, that’s a sure sign continuous improvement has infiltrated and polluted the growth engine. The gears of the DI engine are gummed up and there’s no way the company can sustain growth.  For objective evidence the company has the chops to generate the right ideas, look for a process that forces their thinking from the familiar, something like Jeffrey Baumgartner’s Anticonventional Thinking (ACT).

For DI-driven growth, the ability to execute is most important.  With execution, the first differentiator is how the company investigates radically new ideas.  There are three differentiators – a focus on speed, a “market first” approach, and the use of minimum viable tests (MVTs).  With new ideas, it’s all about how fast you can learn, so speed should come through loud and clear.  Without a market, the best idea is worthless, so look for “market first” thinking.  Idea evaluation starts with a hypothesis that a specific market exists (the market is clearly defined in the hypothesis) which is evaluated with a minimum viable test (MVT) to prove or disprove the market’s existence.  MVTs should error on the side of speed – small, localized testing.  The more familiar minimum viable product (MVP) is often an important part of the market evaluation work.  It’s all about learning about the market as fast as possible.

Now, with a validated market, the differentiator is how fast company can rally around the radically new idea and start the technology and product work.  The companies that can’t execute slot the new project at the end of their queue and get to it when they get to it.  The ones that can execute stop an existing (lower value) project and start the new project yesterday.  This stop-to-start behavior is a huge differentiator.

The company’s that can’t execute take a ready-fire-aim approach – they just start.  The companies that differentiate themselves use systems thinking to identify gaps in resources and capabilities and close them. They do the tough work of prioritizing one project over another and fully staff the important ones at the expense of the lesser projects.  Rather than starting three projects and finishing none, the companies that know how to do DI start one, finish one, and repeat.  They know with DI, there’s no partial credit for a project that’s half done.

All companies have growth plans, and at the highest level they all hang together, but some growth plans are better than others.  To judge the goodness of the growth plan takes a deeper look, a look into the work itself.  And once you know about the work, the real differentiator is whether the company has the chops to execute it.

Retreating From Activity To Progress

Cabin RetreatEvery day is a meeting-to-meeting sprint with no time for some of the favorite fundamentals like the bathroom and food.  Though crazy, it’s the norm and no longer considered crazy.   But it is crazy.  When you’re too busy to answer emails that’s one thing, but when you’re too busy to realize answering email isn’t progress, that’s a problem.

Our in-boxes are full; our plates are full; our calendars are full. But our souls are empty.

You’re clear on what must get done over the next 48 hours, but the pace is too fast to know why the work is important in the first place. (One of the fastest way to complete a task is to deem it unimportant and don’t do it – all of the done with none of the work.) But it’s worse.  It’s too fast to do the work no one is asking you to do, and it’s too fast to do the work you were born to do.

We have confused activity with progress; and with all the activity, we’ve forgotten what it feels like to think.  We need a retreat.

The perfect retreat eliminates distractions and gives people time to think.  After a nice Sunday flight into Boston, it’s a calm two hour coach ride to rural New Hampshire. (Done right, a coach is soothing.)  After pickup it’s a fifteen minute drive to a remote trail head.  With a pack on your back, it’s a five minute walk to a big, remote cabin.  No cell service, no power, no interruptions.

As you enter the cabin, you unload all your electronics into bin (Yes, your smart phone goes in the bin.) which is locked away for the remainder of the retreat.  You race to get the best bunk, drop your gear, and share a meal with your fellow over achievers. (Y es, the non-disclosures are signed so you can actually talk to each other.)

The first day is all about recognizing the discomfort that comes with no distractions and your natural tendency to create distraction to sooth your discomfort.  The objective is to help you remember what if feels like to have more than 30 seconds of uninterrupted time.  Then, once you remember, it’s time to actually think.

There are no video conferencing capabilities (or electricity) in the cabin, so all work is done the old-fashioned way – face-to-face.  The objective is to help you remember the depth, complexity, and meaning that come when working with actual faces.  Yes, there’s good facilitated discussion, but the topics aren’t as important as remembering how to share and trust.

There is ritualistic work of cooking, cleaning, splitting the wood, and stoking the fire.  The objective is to remember what it feels like to connect the mind to the body and to connect with others.  And, there’s a group hike every day to remember what it feels like to be grounded in the natural world.  (Sometimes we forget the business world is actually part of the natural world.)

After the rituals and hikes have done their magic, the right discussions start to emerge, and deep contemplation dances with deep conversation.  Though there’s a formal agenda, no matter.  With the group’s awaking, the right agenda emerges.

At the end of the retreat, there’s immense sadness.  This is a sign of importance and deep learning.  And after the hugs and tears, there’s a spontaneous commitment to do it next year.  With eyes dried, it’s off the bus station and then to the airport.

You don’t have to wait for the perfect retreat to start your journey.  Start your practice by carving out an hour a day and set a recurring meeting with yourself and turn off your email. And start by asking yourself why.  Those two tricks will set you on your way.

Slower Can Be Faster

Radar GunThere are two types of drivers – those that speed as a way of life and those that speed when they forget to pay attention.  But for both, speed kills.

For the everyday speeder, life is an opportunity to push limits and break rules.  Every highway is a Formula One course; every traffic light an opportunity to run the red light.  They know every speed trap and have honed their drag racing tactics, and, mostly, they don’t get caught.  And driving this way year-on-year, they no longer realize they’re speeding and no longer see it as dangerous behavior.  They see themselves as invincible and even take pride in their reckless behavior, and that’s dangerous.

If you’ve made the product before, or you’ve done something similar, you know all the traps and a fast business decision isn’t bad.  But fast all the time isn’t the answer. When you’re in country that drives on the wrong side of the road and you approach a round-about, slower is better.  When you don’t understand the road signs; when your left-right decisions are backward; and you don’t know how to negotiate the big circle of traffic, it’s pretty clear slower is better.  But if you’ve been successful with your habitual speeding, you’ll likely accelerate into the traffic circle, rear-end someone, and flip yourself end others into a deadly pileup.  And if you survive, likely curse those stupid drivers who didn’t know enough to get out of your way.

But there’s a simpler case that seals it.  When you don’t know where you’re going, clicking off miles on the odometer isn’t progress, it’s just activity (that burns fuel).  In these conditions, going fast in the wrong directions is worse than not driving at all.  When you’re lost, it doesn’t make sense to speed.

The conscientious speeder keeps two hands on the wheel and maintain safe separation distance at upwards of ten car lengths.  For them, every day is an opportunity to check the tire pressure and check the dipstick for oil.  They plan out the trip, check the road conditions, and pay attention. (Cell phones off for these folks.)

Today’s cars are quiet and smooth which makes for calm, comfortable driving.  But they’re also powerful, and, even with good intentions, a brief lapse in attention can generate breakneck speed.  The conscientious speeder backs off the accelerator as soon as attention returns, and the danger is low.  But, when a lapse in attention overlaps with a quick change in driving conditions (a deer runs across the highway, or the car in front jacks on the breaks), you can’t react quickly enough, and that’s dangerous.

If you’ve made the product before, or you’ve done something similar, and you checked the tire pressure, a lapse in attention once in a while isn’t bad. But doing the same drive every day and lulling yourself into a road trip stupor isn’t the answer.  When you’re cruising over the limit on a well-lit, dead-straight highway, in your serenity you can easily speed past your exit without knowing.  And the faster you’re going, the more exits you’ll miss until you realize it.

Sometimes, when the conditions are right, slower is faster.

You Can’t Saw People in Half

It's a trickWhen there’s a big job, you’re taught to break it into a series of sub tasks, sequence them, and go after them with vigor.  When there are different types of work within a job, you’re taught to break down the work into related bits of work, assign specialists, and take them on with the utmost efficiency. When there’s a big problem, you’re taught to break it into mini problems, solve them one at a time, and then recombine.   This works sometimes, but more often than not, it doesn’t.  The world is complex; everything’s interconnected; and the improvement itself can change the system and create a new and more powerful dilemma.  Though we know this, divide and conquer is still the favorite first choice.

Okay, it works sometimes, and it’s reasonable to use it with projects and problems, but it doesn’t work on all things.  And by far, the most egregious misuse of the separation principle is when it’s used on people.

Mind and body are parts of an inseparable whole, but in practice, that’s not how it goes.  Exercise for the body improves the mind, but exercise is not mandatory.  And in the long term, exercise is preventive maintenance for body and the mind – lower healthcare costs, happier people, more productivity, and better work.  Our machines get preventive maintenance but our people don’t.  For some reason, we think it’s possible to separate the mind from the body.

Home life and work life are two parts of a single, integrated, whole life, but in practice, they’re considered two independent elements.  Much like the old magician’s trick, we’re sawed in half yet expected to function as a whole person at work.  Too much work and the family suffers; and when the family suffers, the work suffers.  It’s that simple. Not enough sleep at home, the work suffers. (And, maybe some sleep at work.)  Crisis at home and no time off to take care of it, work suffers.  Time away from the kids, the work suffers.  The best way to create resentment and bad attitudes is to saw people’s lives in half.  We have only one life, and it can’t be parsed into independent elements.  The magician’s trick isn’t real. It’s a trick.

When accountability is demanded without the authority, resources, tools, training or time, it’s a cardinal misuse of the separation principle.  Here, resources are subtracted from the problem and the solution is no longer part of the equation.  This one causes your best people to apply herculean effort and rip their lives apart trying to achieve success where it’s not possible.

We don’t run our machines without oil; we don’t run them at twice the recommended speed; we don’t expect them to run without electrical power or compress air; and we don’t expect them to do their work without the tooling. Yet we expect people to do their work without the resources.  We religiously perform preventive maintenance on our machines; we schedule downtime; we fix them when they break; and we buy the best replacement parts to keep them in top form.  For people, however, we don’t mandate exercise; we ask them to work through their vacation; and we ask them to work at unsustainable speeds.

Today’s environment is strange.  People are broken into parts and expected to perform like well oiled machines; and machines are given all they need to get their work done, and people are not.

It’s time to treat problems like problems, machines like machines, and people like people.

Decide To Tackle The Impossible

20140129-203655.jpgDoing the impossible doesn’t take a long time, starting does. More precisely, what takes a long time is getting ready to start.  Getting ready is the gating item.  So what’s in the way?

The big deal about starting is other people will see you do it and they’ll judge you.  Your brain tells stories about how people will think you’re silly or incompetent for trying the outrageous.  It takes a long time to build the courage to start. But where starting is scary, getting ready is safe and comfortable.  Getting ready is done in the head – it’s a private process.  And because you do it in your head, you can do it without being judged, and you can do it for as long as you like.  And you can take comfort in getting ready because you rationalize you’re advancing the ball with your thinking.  (Hey, at least you’re thinking about it.)  But the real reason for staying in the getting ready domain is starting the fear around being judged for starting.

After you finally mustered the courage to start, you’ll get welcomed with all sorts of well-intentioned, ill-informed criticism.  The first one – We tried that before, and it didn’t work.  Thing is, it was so long ago no one remembers what was actually tried.  Also, no one remembers how many approaches were tried, and even fewer know why it didn’t work.  But, everyone’s adamant it won’t work because it didn’t work.  Your response – That was a long time ago, and things have changed since then.  There are new technologies to try, new materials that may work, new experimental methods, and new analytical methods to inform the work.

Now that you dismissed the we-already-tried-that’s, the resource police will show up at your door.  They’ll say – That’s a huge project and it will consume all our resources.  You can’t do that.  Your response – Well, I’m not eating the whole enchilada, I only taking the right first bite. And for that, I don’t need any extra resources.  You see, my friends and I really want to do this and we pooled our resources and narrowly defined the first bite.  So, as far as resources, I’m all set.

Now the alignment officers will find you.  They’ll say – Your off-topic mission impossible will confuse and distract our organization and we can’t have that.  You know there’s no place for passion and excitement around here.  Can you imagine engineers running around doing things that could disrupt our decrepit business model? We’ll no longer have control, and we don’t like that.  Please stop.  Your response – Let’s set up a meeting with the CEO who’s on the hook to create new businesses, and you can deliver that message face-to-face.  You want me to set up the meeting?

Lastly, the don’t-rock-the-boaters will nip at your heels.  They’ll say – Things are going pretty well.  Did you hear we’re laying off fewer people this quarter?   And, we’re losing less money this quarter.  Things are looking up.  And here you are trying something new, and scaring everyone half to death. You’ve got to stop that nonsense.  Your response – Though it may be scary, I have a hunch this crazy stuff could create a whole new business and help secure the company’s future.  And I have kids going to college in a couple years, and the company’s future is important to me.

When doing the impossible, the technical part is the easy part.  Once you decide to try, what you thought impossible comes quickly. What’s difficult is the people part.  Doing the impossible is unpredictable, and it cuts across grain of our culture of predictability.  For years it’s been well defined projects with guaranteed profits and completion dates etched in stone.  And after years of predictability injections people become the antibodies that reject the very work the company needs – the work that delivers the impossible.

No kidding – once you start the impossible, your organization will make it difficult for you.  But, that’s nothing compared to the difficulty of getting ready because in that phase, you must overcome the most powerful, sly, dangerous critic of all – yourself.

The Parent of Learning

elbowHypothesis is a charged word – It has a scientific color; it smacks of sterility; it is thought to be done by academics; and it’s sometimes classified as special class of guessing. In thought and action, hypothesis is misunderstood.

We twist the word so it doesn’t apply in our situation; we label it to distance ourselves; we tag it with snarl connotations to protect ourselves. We do this because we’re afraid of the word’s power.

Replace hypothesis with “I think this will happen – [fill in the blank.]” and it’s clear why we’re afraid.  Hypothesis, as an activity, has the power to make it clear to everyone that you really don’t know what’s going on. Hypothesis demands you speculate based on your knowledge, and the fear is when you’re wrong (and you will be) people will think your knowledge (and you) is of a meager kind. Hypothesis demands you put yourself out there for the world to see. And that’s why it’s rarely done. And since it’s rarely done, its benefits are not understood.

Innovation is all the rage these days, and innovation is all about learning. And where necessity is the mother of invention, hypothesis is the father of learning. Hypothesis breeds learning by providing a comparison between what you thought would happen and what happened. The difference is a measure of your knowledge; and how the difference changes over time is a measure of your learning. If the difference widens over time, you’re getting cold; if it stays constant, you’re treading water; and if it converges, you’re learning.

Like a good parent, hypothesis knows which rules can be bent and which won’t be compromised. In the hypothesis household clarity and honesty are not optional – clarity around the problem at hand; clarity around how you’ll test and measure; and honesty around the limits of your knowledge.

Learning is important – no one can argue – and learning starts with a hypothesis. More strongly, learning is so important you should work through your fear around hypothesis and increase your learning rate.

Really, hypothesis isn’t the stern parent you think. Hypothesis will make time to teach you to ride your bike without training wheels, and be right there to bandage your skinned knees.

And, like a good parent, if you ask hypothesis for help, I think this will happen – [you’ll learn more and learn faster.]

Less Before More – Innovation’s Little Secret

8634449207_861ed9ddbd_zThe natural mindset of innovation is more-centric. More throughput; more performance; more features and functions; more services; more sales regions and markets; more applications; more of what worked last time. With innovation, we naturally gravitate toward more.

There are two flavors of more, one better than the other. The better brother is more that does something for the first time. For example, the addition of the first airbags to automobiles – clearly an addition (previous vehicles had none) and clearly a meaningful innovation. More people survived car crashes because of the new airbags. This something-from-nothing more is magic, innovative, and scarce.

Most more work is of a lesser class – the more-of-what-is class. Where the first airbags were amazing, moving from eight airbags to nine – not so much. When the first safety razors replaced straight razors, they virtually eliminated fatal and almost fatal injuries, which was a big deal; but when the third and fourth blades were added, it was more trivial than magical. It was more for more’s sake; it was more because we didn’t know what else to do.

While more is more natural, less is more powerful. The Innovator’s Dilemma clearly called out the power of less. When the long-in-the-tooth S-curve flattens, Christensen says to look down, to look down and create technologies that do less. Actually, he tells us someone will give ground on the very thing that built the venerable S-curve to make possible a done-for-the-first-time innovation.  He goes on to say you might as well be the one to dismantle your S-curve before a somebody else beats you to it. Yes, a wonderful way to realize the juciest innovation is with a less-centric mindset.

The LED revolution was made possible with less-centric thinking. As the incandescent S-curve hit puberty, wattage climbed and more powerful lights became cost effective; and as it matured, output per unit cost increased. More on more.  And looking down from the graying S-curve was the lowly LED, whose output was far, far less.

But what the LED gave up in output it gained in less power draw and smaller size.  As it turned out, there was a need for light where there had been none – in highly mobile applications where less size and weight were prized. And in these new applications, there was just a wisp of available power, and incandesent’s power draw was too much.  If only there was a technology with less power draw.

But at the start, volumes for LEDs were far less than incandesent’s; profit margin was less; and most importantly, their output was far less than any self-respecting lightbulb.  From on high, LEDs weren’t real lights; they were toys that would never amount to anything.

You can break intellectual inertia around more, and good things will happen. New design space is created from thin air once you are forced from the familiar. But it takes force. Creative use of constraints can help.

Get a small team together and creatively construct constraints that outlaw the goodness that makes your product great. The incandescent group’s constraint could be: create a light source that must make far less light. The automotive group’s constraint: create a vehicle that must have less range – battery powered cars.  The smartphone group: create a smartphone with the fewest functions – wrist phone without Blutooth to something in your pocket , longer battery life, phone in the ear, phone in your eyeglasses.

Less is unnatural, and less is scary. The fear is your customers will get less and they won’t like it. But don’t be afraid because you’re going to sell to altogether different customers in altogether markets and applications. And fear not, because to those new customers you’ll sell more, not less. You’ll sell them something that’s the first of its kind, something that does more of what hasn’t been done before. It may do only a little bit of that something, but that’s far more than not being able to do it all.

Don’t tell anyone, but the next level of more will come from less.

The Threshold Of Uncertainty

Early in projects, even before the first prototype is up and running, you know what the product must do, what it will cost, and, most problematic, when you’ll be done. Independent of work content, level of newness, and workloads, there’s no uncertainty in your launch date. It’s etched in stone and the consequences are devastating.

A zero tolerance policy on uncertainty forces irrational behavior. As soon as possible, engineering gets something running in the lab, and then doesn’t want to change it because there’s no time. The prototype is almost impossible to build and is hypersensitive to normal process variation, but these issues are not addressed because there’s no time.  Everyone agrees it’s important to fix it, and agrees to fix it after launch, but that never happens because the next project is already late before it starts. And the death cycle repeats project after project.

The root cause of this mess is the mistaken porting of manufacturing’s zero uncertainly mindset into design. The thinking goes like this – lean and Six Sigma have achieved magical success in manufacturing by eliminating uncertainty, so let’s do it in product design and achieve similar results. This is a fundamental mistake as the domains are fundamentally different.

In manufacturing the same product is made day-in and day-out – no uncertainty; in product design no two product development efforts are the same and there’s lots of stuff that’s done for the first time – uncertainty by definition. In manufacturing there’s a revision controlled engineering drawing that defines the right answer (the geometry and the material) – make it like the picture and it’s all good; in product design the material is chosen from many candidates and the geometry is created from scratch – the picture is created from nothing. By definition there’s more inherent uncertainty in product design, and to tighten the screws and fix the launch date at the start is inappropriate.

Design engineers must feel like there’s enough time to try new things because new products that provide new functionality require new technologies, new materials, and new geometries. With new comes inherent uncertainty, but there are ways to manage it.

To hold the timeline, give on the specification and cost. Design as fast as you can until you run out of time then launch. The product won’t work as well as you’d like and it will cost more than you’d like, but you’ll hit the schedule. A good way to do this is to de-feature a subassembly to reduce design time, and possibly reduce cost. Or, reuse a proven subassembly to reduce design time – take a hit in cost, but hit the timeline. The general idea – hold schedule but flex on performance and cost.

It feels like sacrilege to admit that something’s got to give, but it’s the truth. You’ve seen how it goes when you edict (in no uncertain terms) that the timeline will be met and there’ll be no give on performance and cost. It hasn’t worked, and it won’t – the inherent uncertainty of product design won’t let it.

Accept the uncertainty; be one with it; and manage it. It’s the only way.
