Can’t Say NO

Some thoughts on no:

  • Yes is easy, no is hard.
  • Sometimes slower is faster.
  • Yes, and here’s what it will take:
  • The best choose what they’ll not do.
  • Judge people on what they say no to.
  • Work and resources are a matched pair.
  • Define the work you’ll do and do just that.
  • Adding scope is easy, but taking it out is hard.
  • Map yes to a project plan based on work content.
  • Challenge yourself to challenge your thinking on no.
  • Saying yes to something means saying no to something else.
  • The best have chosen wrong before, that’s why they’re the best.
  • It’s better to take one bite and swallow than take three and choke.

 

Have fun at work.

Fun is no longer part of the business equation. Our focus on productivity, quality, and cost has killed it. Killed it dead. Vital few, return on investment, Gantt charts, project plans, and criminal number one – PowerPoint.  I can’t stand it.

What happens when you try to have a little fun at work? People look at you funny. They say: What’s wrong with you? Look! You’re smiling, you must be sick. (I hope you’re not contagious.) Don’t put us at ease, or we may be creative, be innovative, or invent something.

We’ve got it backward.  Fun is the best way to improve productivity (and feel good doing it), the best way to improve work quality (excitement and engagement in the work), and the best way to reduce costs (and feel good doing it.)  Fun is the best way to make money.

When we have fun we’re happy. When we’re happy we are healthy and engaged.  When we’re healthy we come to work (and do a good job.) And when we’re engaged everything is better.

Maybe fun isn’t what’s important. Maybe it’s all the stuff that results from fun. Maybe you should find out for yourself.  Maybe you should have some fun and see what happens.

The Bottom-Up Revolution

The No. 1 reason initiatives are successful is support from top management. Whether it’s lean, Six Sigma, Design for Six Sigma or any program, top management support is vital. No argument. It’s easy with full support, but there’s never enough to go around.

But that’s the way it should be. Top management has a lot going on, much of it we don’t see: legal matters, business relationships, press conferences, the company’s future. If all programs had top management support, they would fail due to resource cannibalization. And we’d have real fodder for our favorite complaint—too many managers.

When there’s insufficient top management support, we have a choice. We can look outside and play the blame game. “This company doesn’t do anything right.” Or we can look inside and choose how we’ll do our work. It’s easy to look outside, then fabricate excuses to do nothing. It’s difficult to look inside, then create the future, especially when we’re drowning in the now. Layer on a new initiative, and frustration is natural. But it’s a choice.

We will always have more work than time….

The Power of Now

I think we underestimate the power of now, and I think we waste too much emotional energy on the past and future.

We use the past to create self-inflicted paralysis, to rationalize inaction. We dissect our failures to avoid future missteps, and push progress into the future. We make no progress in the now. This is wrong on so many levels.

In all written history there has never been a mistake-free endeavor. Never. Failure is part of it. Always. And learning from past failures is limited because the situation is different now: the players are different, the technology is different, the market is different, and the problems are different. We will make new mistakes, unpredictable mistakes. Grounding ourselves in the past can only prepare us for the previous war, not the next one.

Like with the past, we use the future’s uncertainty to rationalize inaction, and push action into the future. The future has not happened yet so by definition it’s uncertain. Get used to it. Embrace it. I’m all for planning, but I’m a bigger fan of doing, even at the expense of being wrong. Our first course heading is wrong, but that doesn’t mean the ship doesn’t sail. The ship sales and we routinely checks the heading, regularly consults the maps, and constantly monitors the weather. Living in the now, it’s always the opportunity for a course change, a decision, or an action.

The past is built on old thinking, and it’s unchangeable – let it go. Spend more emotional energy on the now. The future is unpredictable an uncontrollable, and it’s a result of decisions made in the now – let it go. Spend more energy on the now.

It’s tough to appreciate the power of now, and maybe tougher to describe, but I’ll take a crack at it. When we appreciate the power of now we have a bias for action; we let go of the past; we speculate on the future and make decisions with less than perfect information; and we constantly evaluate our course heading.

Give it a try. Now.

Imagine your next innovation

Situation A

  • The economy has picked up, but your sales have dropped off.
  • Competitors’ products work better than yours.
  • Competitors’ product launches are more frequent than yours.
  • The number of competitors is increasing.
  • The sales team is angry – they cannot sell against competitors.
  • The product roadmap is more of the same.

The situation is clear – you’re behind your competitors, and they are accelerating. The action plan is clear – leapfrog your competitors.

Declare failure with the more-of-the-same product roadmap, and imagine a new one. The new one must leapfrog your competitors (though they’re accelerating). Imagine a new product roadmap that’s so radical it’s borderline ridiculous, that’s so outrageous you’re afraid to present it. (A sign it’s right on-the-mark.) Imagine one you have little to no idea how to do. Now, take the best of the ridiculous product roadmap and replace the oldest parts of the old one. Create a nice hybrid, and make it happen.

Situation A is tough because there is stress around the company’s future, and it’s easy because there’s a clear reason to innovate – company survival.

Situation B

The Abundance Mindset

We’re too busy. All of us. Too busy. And we better get used to it: too busy is the rule. But how to make too busy feel good? How to make yourself feel good? How to make the work better?

Pretend there is abundance; plenty for all; assume an abundance mindset.

There’s a subtle but powerful shift with the abundance mindset. Here’s the transition:

me to we

talk to listen

verify to trust

fear to confidence

comply to embrace

compete to collaborate

next month to next week

can’t to could, could to can

no to maybe, maybe to how

The abundance mindset is not about doing more; it’s about what we do and how we do. With the abundance mindset everyone feels better, our choices are better, and our work is better.

Lincoln said “Happiness is a choice.” I think it’s the same with abundance. We’ll always be too busy, but, if we choose, there will always be an abundance of thoughtfulness, caring, and mutual respect.

Recharge your brain.

Battery life of cell phones is horrific. We’re sold on high functionality, communication speed, and beautiful, bright screens, but with all systems up, the phone cannot deliver; we get about half a day. We pare down functionality, and try to make it through the day; we shut off regular requests for updates; we shut down our network connections; dim our screens to save energy. All the high functionality that defines the phone cannot be realized; the functionality that sets it apart from others, the stuff that others only dream of, cannot be realized. Our special capability cannot be used to do our jobs to the fullest; it cannot be used to do our jobs like we know we can.

Another tactic is the power nap – the quick charge in the middle of the day to get us through the crisis. Commandeer a power outlet in a quiet corner, and settle in for a little charge. (Ahh, it feels good to charge up on someone else’s nickel.) But it’s not right that we must ration our capacity for a narrow slice of the day, to save up for a flurry of high-end activity (especially Angry Birds); we should be able to go all day. But we can’t because expectations are out of line with our capability. In this new era of high power draw, our batteries cannot deliver. We must change our behavior.

Nothing beats a regular charge – home at a regular time, turn off the phone, plug in for an uninterrupted charge, and wake up in the morning fully refreshed and ready for full output. For the whole day it’s unique, innovative functionality, all communication networks up and running, and full screen brightness. That’s what you’re paid for, and that’s what you deliver – every day. But if you skip your full charge cycle, even one, it’s back into the unhealthy cycle of half-day battery life and dimmed screens. This is not a good for you, and not a good value for your company. You (and they) need you doing the things only you can do; they (and you) need you contributing at full brightness. Maintaining the regular charge cycle takes discipline, but, over the long term it’s the most productive and enjoyable way to go.

In the new lithium-ion world, we’ve forgotten a hard-learned lesson of the lead-acid era – the trickle charge. With the trickle charge, the battery is taken fully off-line, fully disconnected from the world, with no expectation of output of any kind, and hard-connected to a big charger, a special charger. This charger is usually located in a remote location and hard-wired into a dedicated circuit that cannot be compromised for any reason. For the trickle charge, the battery is connected to the all-powerful charger for two weeks, for a slow, soothing , deep-cycle charge that restores and invigorates. Upon return from the trickle charge, long-forgotten capability is restored and screens are at full brightness.

Used together, ritualistic over-night charging and regular, deep-cycle trickle charging work wonders.

Shut your phone off when you get home and take a long vacation. Your brain needs a re-charge.

The two parts of innovation

Innovation has two parts: ideation and commercialization. Ideation, the first part, is all about ideas, and this the part of innovation that comes to mind when we think of innovation. Commercialization, the second part, is all about products. This is the part we don’t think of, and this is the part we’ve got to do better.

Ideation happens readily, and it happens at the whiteboard, that mystical device that can focus the universe’s creativity onto a 3 foot buy 4 foot sheet. In front of the whiteboard it’s exciting, fast, frenzied; ideas jump directly from ether to whiteboard, and we are only the unconscious conduits. With a dry erase marker in each hand and several other colors at the ready, markers fly about as if guided by a spiritual force; flow charts magically appear with all the blocks and all the right arrows; shirt sleeves are used as erasers to keep up with the flow of ideas. This is what comes to mind when we think about innovation. But this is the easy part. Fact is, we already have enough good ideas, and what we need is better execution, better commercialization.

Commercialization is a different game altogether. Once ideas are created and documented in and understandable way, the real work, the difficult work, begins.  The biggest fundamental challenge is how to choose between a recently invented whiteboard idea (with no revenue stream) and a modification of something that sells today (with an existing revenue stream). Traditional net present value techniques aren’t the right answer because they always favor improvements of the existing stuff, and any ranking process must guess at future sales for the whiteboard idea, and guesses are not sufficient to carry the day. It’s a tough road, and a detour may be in order.

As advocate for the whiteboard ideas, choose the path less traveled, take the detour. Figure out where the company wants to go, understand the destination. Then, review all the non-whiteboard ideas, the improvements to existing stuff, and see if those ideas, on their own, can get the company to its new destination. It’s my bet they cannot, that there will be gaps. (But if they can, the whiteboard ideas are dead in the water.) With gaps defined, there is now a rationale, now a reason, to believe in the whiteboard ideas. Finally, some leverage.

Staring with the gap analysis, sprinkle in the best whiteboard ideas, and see what it looks like, see where the ideas could take the company. My bet is the picture looks better with the whiteboard ideas in the mix; my bet is there will now be plausible scenarios where the company can achieve its desired future state. (Plausible scenarios may not sound like much, but they’re a whole lot better than knowing you won’t make it). And once company leaders see how the whiteboard ideas improve the situation, some may get sufficiently jazzed to swap out a few more of the improve-the-old-stuff ideas for more whiteboard ideas.

It’s extremely difficult to challenge the status quo, to go head-to-head with existing revenue streams, but that’s exactly what whiteboard ideas must do. To carry the day, company leaders must say yes to whiteboard ideas at the expense of improve-the-old-stuff ideas. That’s a particularly difficult hurdle since business unit leaders are judged on hitting their numbers (thankfully). The upside of moving the company closer to its desired future state must outweigh the downside of saying no to investments in predictable revenue streams. Let’s be clear, this can only be an emotional decision.

With allocation of resources, the whiteboard idea is off and running, though not home free. It will be continually challenged by the established business units, who, at every turn, will ask to judge the whiteboard idea using improve-the-old-stuff criteria.  Talk about the gap analysis where possible.

I’ve found ideation far more fun than commercialization, and commercialization far more difficult than ideation. But like peanut butter and jelly or Oreos and milk, neither has meaning without the other. We’ve got the ideation stuff down, but our execution/commercialization stuff needs serious work.

Though not glamorous, we’ve got to improve the commercialization element of innovation if we are to realize more of its benefits.

Do Magical Work

We are responsible for our actions, for what we do, for our work, and others are responsible for their response to it. (That’s why they call it responsibility.) Though we know we can’t control others, we still snare ourselves in worry trap: What will they think? Will they like it? What will they say?

Worse than the worry trap, however, is when we actually change our work based on what others will think. A big no-no. We’re asked to do the work because we’re talented, we’re uniquely qualified, we’re the experts. Why do we let opinions of others wield so much power? Who cares what they say. We will let our work speak for itself.

There’s not much in life we have control over, but work is one of them. We control most everything about it: the what and how, the caliber, the tenor. We choose to do marginal work, average work, great work, or magical work.  It’s our choice.  We choose. When we chose to do magical work, its voice powerful enough to drown out the less capable, the politically motivated, and the CEO.

So go do magical work. Do work so good you don’t remember how you did it, so good you don’t think you could do it again, so good it scares you. But be ready – magical work, by definition, is misunderstood.

What will they say about your magic?  It doesn’t matter, magic’s voice will drown them out.

Learning through disagreement

It’s a little-know fact that you can disagree and still be a team player. (Really, it’s true.) It’s okay to disagree, but it should be done effectively. (Disagreement is not argument.) And disagreement can be a great source for learning. I learn most deeply from smart people I disagree with.

As a self-declared smart person, I hold my thinking in high regard. (To advance a cause confidence in your thinking is needed.) However, like with most things, there should be balance: confidence in your thinking tempered with healthy self-examination and respect for others’ thinking. There are a lot of smart people out there, people with different life experience, training, and education. Just the folks to learn from. (Different is not inferior or incorrect, it’s just different.)

It’s a struggle to get the balance right. Hold fast? Give a little ground? Change your thinking altogether? There’s no right answer, just the conviction that it’s best to move toward balance.

Trust and mutual respect are keys to our migration toward balance. Trust helps us start deep dialog. It feels safe to initiate when there’s confidence the disagreement comes from a thoughtful, unselfish place.  Mutual respect keeps the dialog going – no low blows, just shared thoughts, experiences, and data.

With trust and mutual respect, healthy disagreement has time to blossom into fuller, deeper understanding – a credit to you and the important people in your life.

Coaxing out of the weeds.

Doing new is difficult and scary.  For safety, we create complexity and hide behind it; we swim for the weeds; we dive for the details. (At least we’ll come across as knowledgeable about something when we bury our heads in details.) All of this so we can look smart and feel safe.

But with new stuff, looking smart and feeling safe are not valid. With new, we don’t know; we’re not smart (yet); there’s no reason to feel safe. (Don’t try, it’s too slow.)

It takes focus and compassion to coax people out of the weeds and help them feel safe. Focus is needed to keep the end game in mind, to constantly keep context in the forefront (why are we here?), to maintain the right compass heading (into the wind). Compassion is needed to make “I don’t know” feel safe. To start, explain the deal: “new” and “I don’t know” are inseparable, a matched set. Like your best pair of wool socks, left without right doesn’t work.  If that’s insufficient, tell them if was easy you’d have asked someone else to do it.

Day-to-day, it’s difficult to maintain focus and compassion. I find it helpful to remember it’s natural to seek safety in the weeds. We all do it. Keep that in mind while you do new as fast as you can.
